What a Bay Area ADU actually costs
Every search for this question returns a range so wide it is useless. The number is not the useful part — the structure underneath it is. Here is how to price your own project honestly, and what you are actually buying when a designed unit costs more.
The reason nobody gives you a straight answer is that two identical-looking ADUs on two streets in San Jose can differ by a huge margin, and almost none of the difference is visible in the finished photo. It is in the soil, the sewer, the panel, the slope of the yard, and how far the concrete truck can reach.
So instead of chasing a per-square-foot figure, price your project in four buckets. When a builder hands you a number, your job is to find out which buckets it covers.
The four buckets
1. Soft costs — before anyone digs
Design and architectural drawings, structural engineering, Title 24 energy compliance, surveys, soils reports where required, plan check and permit fees, school and utility impact fees where applicable. This bucket is invisible in photos and is the one most often left out of an attractive-looking bid.
2. Site and utilities — the part that ruins budgets
Trenching for water, sewer, gas, and power. Possible electrical panel upgrade. Sewer lateral capacity. Grading and drainage. Tree protection or removal. Access — if a truck cannot get to the rear yard, everything gets carried, and labor hours climb. This is the single biggest source of surprise change orders, and it is knowable in advance if someone bothers to investigate before quoting.
3. Shell — foundation, structure, roof, envelope
The building itself: foundation, framing, roofing, windows and doors, insulation, weather barrier, cladding. This bucket is where design intent lives. Almost every decision that makes an ADU look intentional rather than temporary is paid for here.
4. Interior — everything you touch
Drywall, flooring, kitchen, bathroom, fixtures, appliances, paint, cabinetry, closet hardware. This is the bucket homeowners obsess over and the one with the most flexibility — you can genuinely dial this up or down later.
What actually drives your number up
Cost drivers, roughly in order of impact
- Type: new detached construction costs more per square foot than converting an existing shell.
- Site access: no truck access to the rear yard adds labor to every single trade.
- Utilities: panel upgrades, long trench runs, and sewer capacity issues are budget events, not line items.
- Slope and soil: grading, drainage, and engineered foundations add real cost quietly.
- Plumbing layout: a kitchen and bath on opposite ends of the plan costs more than stacking them.
- Glazing: large or custom windows are one of the fastest ways to move a budget in either direction.
- Finish level: real, but usually smaller than people assume relative to the items above.
Why a designer ADU costs more — and where the money goes
This is the question this whole site exists for, so it deserves a direct answer rather than a shrug about quality.
You are paying for design hours. A stock-plan ADU is drawn once and sold many times. A designed unit means someone spends real hours on your lot: where the building sits, which direction it opens, how it is seen from the kitchen window of the main house, how the two buildings relate. That time is a fee, and it is the highest-leverage money in the whole project — it is also the part cheap bids delete first.
You are paying for the envelope, not the finishes. The features that make a small building look like architecture almost all live outside: a roof form with a deliberate pitch instead of the cheapest possible truss, deeper eaves or a crisply detailed edge, window openings that line up and are properly proportioned, real cladding installed with attention to corners and terminations, and one generous glazed opening rather than four small punched holes. None of these are luxury items. They are ordinary materials assembled with intent — and intent costs skilled hours.
You are paying for execution. Sharp reveals, consistent shadow lines, and clean transitions between materials take a crew that measures twice. A builder who works this way is slower per square foot and prices accordingly.
What you are usually not paying for: exotic materials or imported fixtures. In most of the projects I looked at closely, the good ones were not built from expensive stuff. They were built from normal stuff, placed well.
The comparison trap
When you have three bids and one is dramatically lower, the reflex is to assume the low bidder is efficient. Usually the low bid is simply covering less. Before you compare, make every bidder answer the same five questions in writing:
- Does this include design, engineering, and Title 24?
- Does this include permit, plan check, and impact fees, or are they pass-through?
- What utility work is assumed, and what happens if the panel needs upgrading?
- What site work is included — trenching, grading, hauling, tree protection?
- What is explicitly excluded, and what is the allowance for each finish category?
A builder who answers these clearly and in writing is telling you something important about how the rest of the project will go. That signal is part of the builder checklist.

Rather than anchoring on one headline number, price your specific project as four separate buckets: soft costs, site and utility work, shell, and interior finish.

Ask every bidder in writing which of those are excluded before you compare numbers.

- It depends on which return you are counting: rental income, avoided cost of housing a family member, or resale value. All three are real and none of them are guaranteed. The one consistent finding across the projects I looked at is that a unit which reads as a well-designed small home performs better on all three than an equivalent-size unit that reads as a shed, because both renters and buyers are reacting to the same thing.
- How can I lower the cost of an ADU without making it look cheap?
- Reduce square footage before you reduce quality. A smaller, well-proportioned unit with a good roofline, honest materials, and one generous window wall reads far better than a larger unit clad in the cheapest siding available. Other high-value moves: keep the plumbing runs short and stacked, keep the plan a simple rectangle, and spend the saved money on the roof, the windows, and the entry.
